THE BUILDCLUB AI ADOPTION JOURNEY
From "we should be doing more with AI" to a workforce that runs on it.
Most companies don't know where they are on the AI adoption journey, or where it goes. After many operator-led engagements, we've named the path. Three phases, one operating model. Phase 0 is the default start; Fractional CAIO is the separate on-ramp.

Where you probably are right now
Most companies that find this page recognize themselves in one of three places.
You've run a few pilots. Some worked. None scaled. Copilot for some teams. A vendor agent here, a custom GPT there. Nothing is wrong, but nothing is compounding. You do not have a real operating model for AI yet.
→ Start with Phase 0 · Assess.
You've deployed AI tools to your whole team. Usage is patchy. Everyone has the licenses. Some people are much more productive; most people opened the tools twice and forgot. You cannot tell what is working, and you cannot tell what to fix.
→ You likely need Phase 1 · Amplify, but Phase 0 · Assess tells you where to focus it.
You're buying point-solution AI agents from vendors. Adoption is brittle. A sales-agent vendor here, a support-agent vendor there. They work in isolation, no one inside owns them, and your team does not trust them enough to give them real work.
→ Back up and install the operating model first, then re-introduce autonomy on rails.
Phases are independently engageable. Most clients begin with Phase 0 because the diagnostic determines what's worth doing next. Each step compounds on the one before, and each step pays off on its own.
Phase 0 · Assess
Product: Phase 0 · Assess · Duration: 2–5 weeks · Promise: Where you are. Where you can go. What should happen first.
Phase 0 · Assess is diagnostic and architectural. We sit with your executive team, map your operations, audit your data estate, and apply the BuildClub Readiness Index across the business. The output is a machine-readable operating model and a sequenced roadmap for the next phase of work.
What you get. A board-grade readout, a data estate map, a readiness score, a prioritized workflow inventory, and a recommendation for what should move into Amplify or Workforce.
What this enables next. Amplify becomes specific. You know which two or three workflows can pay back fastest, and you have the operating-model artifact later agents need to be useful.

Phase 1 · Amplify Your People
Product: Amplify · Duration: Months 2–6 · Promise: Your team learns to use AI tools well inside their actual job flows.
Phase 1 is where most AI strategies fail — and where ours is built around the fix. Amplify is workshops, role-by-role training, selected workflow automations, and telemetry. Agents and digital employees come later, in Phase 2.
We roll out AI tools by function. We do not drop tools and leave. We run workshops and hands-on training inside the job flows your team already runs — what to use AI for, where to keep the human, and how to spot when a workflow is ready for more automation.
What you get. Job-flow workshops and role-specific training. Role playbooks. Selected workflow automations. A telemetry layer that shows what is actually being adopted.
What this enables next. Workforce becomes safer. You are not running autonomous agents in production until telemetry shows a workflow is ready.

Phase 2 · Workforce
Product: Workforce · Duration: Ongoing · Promise: Deconstruct the work. Rebuild it agentically.
Phase 2 is where the math changes. The workflows that proved themselves in Phase 1 get promoted to digital employees: an Outbound SDR, a Finance Close analyst, a Tier-1 support rep. Each one performs a defined role inside your company and runs against your real workflows.
What you get. Purpose-built digital employees for specific roles. Performance dashboards and SLA scorecards. OAuth-delegated identity — customer revocable in one click. A replacement guarantee on underperformers.
Commercial model. Build from $25K per agent, or Managed at $2,500 setup + 20% of FTE-equivalent capacity automated / month + 10% gainshare.

Fractional CAIO is the standalone leadership path
Not every company is ready to run Phase 0 immediately. Sometimes the real need is senior executive AI leadership: strategy, governance, vendor selection, board reporting, and roadmap ownership. That is where Fractional CAIO fits.
Fractional CAIO can stand alone, or it can help lead the company into Phase 0 · Assess when the timing is right.

Why this is one journey, not three projects
The companies that fail at AI fail in predictable ways: they skip the operating model, roll out tools without enablement, or buy agents before the organization is ready to trust them.
BuildClub connects the stages because the later stages depend on the earlier ones. Phase 0 gives you the map. Amplify proves which workflows are ready. Workforce operationalizes the ones that earn autonomy.
The journey is a map, not a contract. Phases are independently engageable. Most clients begin with Phase 0 because the diagnostic determines what's worth doing next.
Where to go next
Most engagements begin with Phase 0 · Assess. If you only need executive AI leadership, start with Fractional CAIO instead.
Start with Phase 0 · Assess →
You don't have to commit to the whole journey to start.
Most engagements start with Phase 0 · Assess — which tells you which phase to begin with, what it will cost, and what 90 days from now looks like. Fractional CAIO is the standalone on-ramp when you only need executive-level AI leadership.
